“The CXO who didn’t need to hire a department.”
Industrial Customer · anonymized at customer request. Engagement still active.
The Opening
The industrial customer came to us with a hiring plan. Three roles drafted, two recruiters briefed, a budget already shaped around the org chart they thought they needed. The CCO asked one question first: what would we map before we hire?
“What would we map before we hire?”
CCO, Industrial customer
The Map
Thirty days of discovery across project intake, vendor coordination, RFQ response, and the daily reporting cadence the leadership team relied on. We surfaced $1M of work that wasn’t a hiring problem. It was a routing problem.
Twelve recurring decisions sat with humans who shouldn’t have been making them. Four reports were being rebuilt every Monday from the same source data. The hiring plan was solving for symptoms.
The Build
Agent roster: an intake triage agent on the project side, a vendor-chase agent for procurement, a reporting agent that closed the Monday-morning loop, and a supervisor layer the CXO team reviewed twice a week.
Integrated against the existing ERP and the project management stack already in place. No new tools introduced. The supervision pattern was deliberate: 92% of manual moved to supervised, the remaining 8% kept human-in-the-loop where audit risk lived.
Built over a 90-day window. Shipped in production by week 11.
| Agent | Role | Lives in |
|---|---|---|
| Intake Triage | Routes incoming project requests | Project management stack |
| Vendor Chase | Closes procurement loops | ERP + email |
| Reporting | Monday-morning leadership summary | Existing data sources |
| Supervisor | Twice-weekly CXO review surface | AgentHouse |
The Receipts
$1M in avoided hires, validated against the original headcount plan and confirmed by Greg on the record. The agentic layer absorbed the work three roles would have done, at retainer cost.
CXO-led throughout. No translation tax between strategy and ship. Currently on an active OPERATE retainer with monthly reviews and a rolling roadmap.
What the Customer Kept
The Discovery Map. The agent roster documentation. The supervision rubric the team now runs without us in the room.
If the retainer ended tomorrow, the operating layer stays. That’s the deal.
- Discovery Map: the original $1M routing diagnosis
- Agent roster documentation
- Supervision rubric
- Twice-weekly CXO review template
- The full operating layer: owned by the customer
